Question/Challenge:

In 2018, Chiveria, a distinguished brand under the Vilaseca Group known for its dairy products, faced a significant challenge: “How do we ensure that the launch of new dairy products is sustainable, replicable, and adds value to the business?” The brand needed a structured yet flexible process for developing and launching new products that would capitalize on market opportunities while exceeding consumer expectations.

Strategy:

  • To address these challenges, I partnered with Chiveria’s Food Business Unit to design an agile macro-process that would streamline product development and launch. The approach included:

    1. Creating a Structured Process with an Agile SIPOC Model: We developed a tailored, iterative model to guide Chiveria through the stages of designing, developing, and launching new dairy products, ensuring processes were both sustainable and replicable.

    2. Implementation Action Plan: We devised a detailed action plan for the process’s implementation, evaluation, and continuous improvement, integrating it into Chiveria’s innovation management.

    3. Alignment with Business Purpose and Vision: The new process aligned with Chiveria’s broader business goals, focused on generating profitability, seizing both national and international market opportunities, and meeting consumer needs.

    4. Team Engagement and Passion: We emphasized the importance of team collaboration, cultivating passion and commitment to successfully drive the process forward.

Outcome:

  • This initiative delivered substantial improvements in Chiveria’s innovation management and product development capabilities:

    • Key Success Metrics: Established metrics for measuring performance included the percentage contribution of new product sales, time to market (TTM), concept and formula acceptance, and real versus prototype cost evaluations, along with quality indicators.

    • Cultural and Operational Transformation: The new processes facilitated a cultural shift within Chiveria’s team, fostering stronger strategic alignment and execution capabilities.

  • By implementing this structured yet flexible product development process, Chiveria enhanced its ability to roll out innovative, customer-focused dairy products that are both profitable and aligned with its strategic vision.
